How Many T-Shirts Do You Need? A Quantity Guide for Events & Teams
Quantity is the first decision in any bulk t-shirt order, and it's the one that shapes everything after it — which price tier you land in, how much lead time you need, and which supplier even makes sense. Guessing tends to push people in one of two bad directions: ordering exactly the headcount with zero room for error, or padding the number so much that a chunk of the order goes unused. Here's how to land on a realistic number for a few common situations, along with the sizing math that goes with it.
Small team or group (5-20 people)
For a small, known group — a sports team, a work department, a small club — the simplest approach is also the most accurate: collect a confirmed size from every single person before ordering. At this scale there's no real reason to estimate, since asking 5 to 20 people what size they wear is quick and removes almost all guesswork. The only adjustment worth making on top of a confirmed headcount is a very small buffer, typically one or two extra shirts in the most common size, to cover a late addition to the group or a shirt that gets damaged before it's worn. There's little benefit to ordering more than that at this size — any leftover unused shirts represent a real percentage of a small order's total cost.
School or mid-size event (50-200 people)
At this scale, collecting an individual size from every attendee is still worth doing if you can — a sign-up form, a school size-collection sheet, or an online form works well and removes guesswork entirely for however many people respond. But mid-size events often have a portion of attendees who won't confirm a size in advance (walk-ins, late registrations, unconfirmed RSVPs), so plan for two groups: a confirmed-size portion ordered exactly to spec, and a smaller unconfirmed portion ordered against a general size distribution (see the sizing breakdown below). A buffer in the 5-10% range on top of your best headcount estimate is typical at this scale, split mostly across the middle sizes where demand is highest. Fundraiser or large event (200+ people)
At 200 or more, individual size collection is still ideal but rarely complete — you're usually working from a mix of confirmed pre-orders, historical attendance from past years, and an estimate of walk-up or general-public demand. The strongest tool at this scale is pre-selling: taking orders (and ideally payment) before you place the bulk order with your supplier, which converts guesswork into a real, confirmed number and size breakdown for at least the pre-sold portion. For general-public or giveaway shirts where you can't pre-sell, order a size spread that leans heavily toward medium and large, since extreme sizes make up a small share of most adult populations. Sizing distribution rules of thumb
When you can't collect individual sizes and need to order against a general estimate, a reasonable starting distribution for a general adult group looks roughly like this:
- Small: about 10-15% of the order
- Medium: about 25-30% of the order
- Large: about 25-30% of the order
- Extra-large: about 15-20% of the order
- 2XL and up: the remaining 5-10%, combined
Treat this as a starting point, not a fixed formula — adjust it based on what you know about the group. A youth or children's event skews the whole curve smaller. A workplace, alumni, or general adult community audience often skews larger than this baseline, especially if unisex sizing is the only option offered. Whenever you have even partial data (a rough sense of past event sizes, or a subset of confirmed pre-orders), blend it into the estimate rather than relying on a generic curve alone.
Building in a buffer without overordering
A buffer exists to cover three things: late additions to the group, shirts that need to be exchanged for a different size, and the occasional damaged or misprinted unit. None of those require a large cushion — a buffer in the 5-10% range covers most realistic scenarios, and it should be concentrated in your most common sizes rather than spread evenly, since that's where an unexpected need is most likely to land.
